Your AI Agents Don’t Understand the World They Operate In
That's a Big Problem.
AI agents, like all software, encode assumptions. They embed an implicit theory of how the world works: what matters, what causes what, what can be predicted, and what can be ignored.
In that sense, an AI agent is not merely a tool. It is a formalization of operating logic.
This is not new. Enterprises have always operated this way. They create internal processes, metrics, hierarchies, workflows, and compliance mechanisms that impose order. They encode their assumptions into systems, dashboards, rules, roles, and decision rights. They build operational machinery designed to be stable, repeatable, and efficient.
The problem is that stability and repeatability create an illusion: that the enterprise is a closed system.
The Closed System Illusion
A closed system is one where outcomes are mostly determined by internal variables. It is a system in which prediction improves as internal process improves. It is a system in which efficiency gains reliably translate into results.
But the enterprise is not a closed system.
It is embedded in a marketplace, and the marketplace is not merely “complex.” It is a fully open system—adaptive, chaotic, probabilistic, and fundamentally unbounded. It contains more degrees of freedom than any organization can model, and it evolves faster than any internal operating structure can update. It is adversarial, reflexive, and nonlinear. It does not stabilize itself for the convenience of internal planning.
This is where most organizational reasoning fails: enterprises treat the marketplace as an external disturbance field rather than the dominant causal environment.
The reality is that the open system is not “context.” It is the system.
Internal operations exist inside it like a capsule inside an ocean. The enterprise can optimize the capsule—its procedures, roles, workflows, governance, and reporting—but it cannot control the ocean. It can only sense it, respond to it, and adapt to it.
The Membrane Between Enterprise and Market
This creates a critical boundary condition: the interface between the closed internal system and the open external system.
That boundary is best understood as a permeable two-way membrane. Signals flow inward—customer behavior, competitor moves, regulatory shifts, pricing dynamics, capital conditions, supply chain volatility, technological discontinuities, and cultural drift. Signals also flow outward—product releases, messaging, pricing, hiring, investment, partnerships, and channel activity.
But the membrane does not transmit truth cleanly.
Signals are delayed. They are distorted. They are filtered. They are misattributed. They are frequently interpreted through pre-existing assumptions rather than evaluated as evidence of a changing causal regime. Most organizations do not experience the external system directly. They experience a reduced, simplified representation of it—one shaped by internal dashboards, internal narratives, and internal incentives.
Why the Open System Dominates Outcomes
This is why the open system dominates outcomes.
Not because of any particular domain like GTM, and not because markets are “unfair,” but because fully open systems contain vastly more causal degrees of freedom than internal systems can constrain. The outside world has unbounded variables. The internal organization has bounded ones. Over time, the open system will necessarily account for the majority of variance in outcomes, because the internal system cannot contain or stabilize the causal field in which it operates.
This is not a debatable business observation. It is a structural property of open systems.
Today’s Headless Horsemen
And it is precisely where today’s AI agents reveal their limits.
Most AI agents are “headless” in the sense that they do not possess a structural world model. They are impressive at executing workflows, automating tasks, and chaining actions across tools. They can interpret language, retrieve documents, summarize options, and coordinate process steps. They can optimize within the boundaries of known reality.
But they do not reason about the system.
They do not model causal structure. They do not distinguish correlation from intervention. They do not simulate counterfactuals. They do not identify when an assumption has broken. They do not recognize that the operating environment has shifted into a new regime. They can accelerate action—but they cannot reliably determine whether the action remains valid under changing boundary conditions.
In other words, they optimize the closed internal model.
They increase efficiency inside the capsule.
But they remain structurally blind to the ocean.
Why Agent ROI Often Disappears
This is why the ROI of agents is often difficult to see. The agent may produce measurable internal productivity—faster cycles, fewer manual steps, improved consistency, reduced labor cost. But if the dominant causal drivers of performance are external and unmodeled, those internal gains often fail to translate into outcome-level improvement.
Worse, closed-system automation can increase fragility. The more tightly optimized and automated an internal system becomes, the more exposed it becomes to external regime shifts. The agent accelerates execution under assumed conditions. But if those conditions are no longer true, the agent is not merely ineffective—it can amplify error by scaling incorrect behavior faster than humans can detect and correct it.
This is the hidden risk of “agentification” without causal grounding: it can harden assumptions at the very moment the world is changing.
What It Would Mean to Give Agents a “Head”
There is growing interest in infusing agents with causal reasoning—to give them a “head.” The objective is not just autonomy in the sense of action chaining, but autonomy in the sense of structural understanding: the ability to model causal dependencies, test alternative interventions, and update behavior when the environment violates assumptions.
A truly intelligent agent would not simply execute tasks. It would ask: What system am I operating in? What has changed? What are the causal drivers of the outcome? What can I influence? What is outside my boundary? What is likely to break next?
That requires explicit causal models and counterfactual reasoning, not just generative fluency.
But this is not what most customers are buying today. What is sold as “agentic AI” is largely adaptive automation: highly capable within stable assumptions, but brittle under structural uncertainty. It is the same pattern enterprises have followed for decades: encoding internal order while underestimating external causality.
The Core Thesis
The central point is simple:
Enterprises can engineer closed-system efficiency, but they will always live inside open-system reality.
Until AI agents are designed to reason about that open system—and until organizations are willing to model themselves as embedded, permeable, probabilistic entities rather than deterministic machines—agents will remain impressive in execution while failing to produce durable outcome-level leverage.

I am starting to think more about the business problem through this exact lens. One could say that the membrane is the understanding of the business problem, both externally (the ocean) and internally (the capsule). Taking both into context, the AI agent needs to exist. It's furthering my thoughts on systems thinking across insights and strategy, which impact the execution and measurement thereof.
